Everyone watches the same video, clicks through the same quiz, and checks the box. Behavior doesn't change. Shadow AI keeps growing. People still paste confidential data into unapproved tools because the training never connected to their job.
AI risk training that actually changes behavior looks different. It's role-specific (engineers get one thing, business users another, leadership another). It uses real-world simulations so people see what goes wrong. It gives clear escalation paths so people know what to do when they're unsure. And it's backed by a culture where reporting unsanctioned AI use is rewarded, not punished.
Why One-Size-Fits-All Fails
Generic "AI awareness" training treats everyone the same. The engineer who's integrating an LLM into a product and the marketing lead who's trying a new copy tool get the same slides. Neither gets what they need. The engineer needs to know: what data can go into the model, how to test for prompt injection and bias, when to update the inventory, and how to escalate when a use case doesn't fit the policy. The marketing lead needs to know: which tools are approved, what's off limits (e.g., customer PII, unreviewed outputs in customer-facing content), and who to ask when they're not sure. Leadership needs to know: what the organization's AI risk posture is, what the governance committee does, and how to signal that safe AI use is a priority. When you force everyone through the same module, you optimize for completion, not comprehension. People tune out. The training becomes a checkbox. Role-specific training is more work to build and maintain. It's the only kind that has a chance of changing what people do.
Role-Specific Training: Engineers
Engineers who build or integrate AI need training that's technical and procedural. What the policy says about data (what can and can't go into models, approved vs. unapproved tools). How to test: prompt injection, input validation, and where relevant bias and accuracy. When and how to update the AI inventory (e.g., as part of release or via intake form). What "high risk" means and when an impact assessment is required before or after go-live. How to request a new tool or use case and what the escalation path is when something doesn't fit. Use concrete examples: "You're adding a summarization feature. Here's how you classify it, here's what you document, here's who reviews it." Include the one-pager and the link to the full policy. Keep it short. Engineers will only absorb what's directly relevant. A 15-minute module plus a quick reference is better than an hour of generic content. Refresh when policy or process changes. New engineers get it at onboarding; existing engineers get an update when you add a new approved tool or change the classification criteria.
Role-Specific Training: Business Users
Business users (product, operations, sales, marketing, support) need training that's scenario-based. Which AI tools are approved and for what. What's prohibited: confidential or regulated data in unapproved tools, using AI output without review where the policy requires it, circumventing approval for new use cases. What to do when they want to try something new: where to ask (intake form, governance lead, manager) and that asking is encouraged. Real examples: "You want to summarize a customer email. Can you? Which tool? What if the email has PII?" "You're using an approved tool but for a new use case. What do you do?" Keep it to 10 or 15 minutes. Focus on "what can I use, for what, and when do I ask?" The aim is to reduce accidental policy violations and to make the path to approved use obvious. If the training is long or abstract, they'll forget it. If it's short and tied to their daily choices, they're more likely to follow it.
Role-Specific Training: Leadership
Leadership doesn't need the same depth as engineers or business users. They need to know: we have an AI policy and a governance program; here's how we're doing (inventory coverage, high-risk AIAs, incidents); governance is how we scale AI safely, not how we block it; and when you talk about AI, signal that safe use and reporting are valued. Leadership training can be a brief (e.g., 10 minutes) plus a one-pager. The point is to align messaging. When leaders say "we need to move fast on AI" without also saying "within our policy and with the right oversight," the organization hears "speed over safety." When they say "if you're not sure whether a tool is okay, ask; we'd rather you ask than guess," they reinforce escalation. Leadership training is less about technical content and more about tone and consistency. Do it once and refresh when governance or risk posture changes materially.
Real-World Simulations: Show What Goes Wrong
People remember stories and scenarios better than bullet points. Use simulations or case studies that show what goes wrong when policy is ignored or when risks aren't caught. Example for engineers: "A team shipped a feature that sent user prompts to an unapproved API. The prompts contained PII. The vendor's terms allowed training on inputs. What happened? What should they have done?" Example for business users: "Someone pasted a customer list into a free-tier AI tool to clean up formatting. The data was exposed. What was the policy? What's the approved alternative?" Walk through the scenario, the consequence, and the right behavior. Simulations don't have to be fancy. They can be a written case with discussion questions, a short video, or an interactive scenario in your LMS. The point is to make the risk concrete. "Don't put PII in unapproved tools" is abstract. "Here's what happened when someone did" is memorable. Use real or anonymized incidents from your organization when you can. "This happened here; here's how we fixed it" lands harder than a generic example.
Clear Escalation Paths
Training should answer "when I'm not sure, what do I do?" If the answer is vague ("check the policy" or "ask your manager"), people will guess. Define the path: a form, a mailbox, a person, or a Slack channel. "Not sure if this use case is allowed? Submit here or ask [governance lead / compliance]." "Found a tool you want to use? Request it here; we'll classify and get back to you within [X days]." "Saw someone using AI in a way that might be out of policy? Report here; we'll follow up without blame." Repeat the escalation path in every role's training and in the one-pager. Make it easy to find. If the path is buried or unclear, people won't use it. And if the response is slow or punitive, they'll stop using it. Escalation only works when it's visible, simple, and safe.
Reward Reporting, Don't Punish It
The fastest way to kill visibility is to punish people who report shadow AI or who admit they've been using something they shouldn't. If the first time someone says "my team has been using Tool X for months and I'm not sure it's approved," the response is blame or discipline, the next person won't report. Training and culture have to align: reporting unsanctioned or uncertain use is the right thing to do. We'd rather know so we can fix it (sanction the tool, add it to the inventory, or provide an alternative) than have it stay in the shadows. That message has to come from leadership and from the governance team. Training should say it explicitly: "If you discover or have been using AI in a way that might not match policy, tell us. We're here to get you to a safe, approved path, not to punish good-faith use." Follow through when someone does report: thank them, triage the use case, and close the loop. When people see that reporting leads to a constructive outcome (e.g., the tool gets approved or they get a clear alternative), they'll report again. When they see it lead to blame, they'll hide. Culture is what happens after the training. Training sets the expectation; the response to the first few reports sets the culture.
Keeping It From Becoming a Checkbox
A few practices keep AI risk training from turning into a checkbox. Make it role-specific so it's relevant. Use simulations so it's memorable. Give clear escalation paths and repeat them. Reward reporting and make the response constructive. Keep it short: ten to twenty minutes per role is enough if the content is focused. Tie it to moments that matter: onboarding for new hires, and a refresh when policy or process changes or when you add new approved tools. Don't rely on "annual compliance day" as the only touchpoint. Weave AI risk into the same channels where you communicate policy and governance (team meetings, wikis, Slack). Training is one lever. Consistency and culture are the rest. Together they're what actually change behavior.
